Fractional COO & Operating Partner

Analytics & Reporting, Systems Integration,
Financial Controls, Process Infrastructure

Executive-level expertise, hands-on execution, part-time cost.

Background

Justin Demers headshot - Fractional COO

I spent 25 years building operations and analytics systems—from startups to a $2B public company. Deployed analytics platforms for 6,000 users. Integrated $1B+ in acquisitions. Managed multi-million dollar product and engineering budgets.

Here's what I learned: the operational problems at $2B companies are identical to the ones at $10M companies. Disconnected systems. Manual processes. Data you can't trust. Teams working around problems instead of fixing them.

The only difference is scale.

Growing companies need senior operational expertise to build the right infrastructure—but can't justify a full-time COO. That's the gap I fill.

I build financial controls, integrate systems, deploy analytics infrastructure, and create processes that actually work.

Turning operational chaos into clarity.

Who I Serve

  • Option 1:
You've proven the business model and have real revenue. But you're running on spreadsheets, disconnected tools, and knowledge that lives in people's heads. Teams lack clear accountability and you lack real visibility into project profitability.

    Option 2:
You've hit the "Founder's Bottleneck"—you're personally involved in every decision because "no one else can do it right." Your company's success is forcing you to abandon the very identity that made it successful. You're drowning in decision fatigue, firefighting daily, and isolated because you can't be fully transparent with employees, investors, or family about what's actually broken

You need someone who can actually build the systems and leadership infrastructure that lets you evolve from "chief problem-solver.”

  • Option 1:
You have a portfolio company that needs operational improvements executed in 90-180 days. Maybe it's underperforming, integrating an acquisition, preparing for exit. You need measurable operational progress that shows up in EBITDA and valuation.

    Option 2:
Your value creation has shifted from financial engineering to operational execution. You need measurable EBITDA improvement in 90-180 days. Your portfolio company may be bleeding margin through operational complexity, struggling with post-acquisition integration, or running on a founder-dependent "human API" that's completely unscalable.

You need someone who's integrated $1B+ in acquisitions and can parachute in as your "transformation lead"—executing the Plan, fixing the margin killers, and installing professional management and systems that survive.

How I work

  • Assess

    2-3 WEEKS

I diagnose your operational challenge through stakeholder interviews, systems audit, and process review. You get a prioritized roadmap with effort/impact scoring and one quick win—something fixed, not just recommended.

This isn't strategy tourism. It's a low-risk way to work together that often converts to implementation.

  • Engage

    3 - 6 MONTHS

Based on the assessment, I build and deploy what you need: financial controls, CRM, systems integration, analytics infrastructure, organizational structure. I work alongside your team until it's operational, and they can run it without me.

The deliverable is "implemented and operational." This transfer keeps it running when I leave.

  • Retain

    6+ MONTHS

For companies needing consistent operational leadership during growth phases or transitions. I participate in weekly leadership meetings, drive quarterly planning, oversee multiple initiatives, and provide ongoing problem-solving. This is embedded leadership, not monthly check-ins.

    That's 2-3 days/week of direct involvement.

  • Maintain

    OPTIONAL

For systems I build or implement or configure, continued support keeps them running and evolving.

This includes regular monthly maintenance, new reports created as your needs change, and continuous data quality monitoring.
